How to switch AI implementation providers without losing your workflow
A workflow can depend on assets your company owns, accounts owned by a provider and knowledge held by one employee. Identify each dependency while everyone is still available. The transfer plan should show how the business continues handling work during the change and how the new operator proves it can run independently.
Inventory what must move
List connected applications, billing owners, system identities, approved documents, workflow instructions, configuration exports, version history and current exceptions. Record what the agreement allows your company to retain or transfer. Some components may be proprietary or licensed, so ask for a usable replacement or transition arrangement where direct transfer is unavailable.
For a customer intake workflow, identify the public form, the destination queue, unfinished submissions and any scheduled reminders. A replacement intake can look complete on the website while old contacts are still waiting in the previous provider’s queue. Give each pending item a named owner.
Rehearse the transfer with a known case
Have the new operator process an invented request with test credentials. Compare the output, access boundaries and exception behavior with the agreed baseline. Use a cutover time and a record of the last event handled by the outgoing system. Make sure only one system can send customer communications for the same event during the transition.
After the switch, reconcile the received requests against completed and open cases. Confirm the new owner can pause the workflow and recover a failure. Then revoke departing access through the appropriate administrators and rotate shared credentials where necessary. Record who verified each step. An orderly exit gives the business continuity and gives the incoming team a clear starting point for improvements.
Put this into practice
