How to roll back an AI implementation without losing incoming work

November 05, 2026•2 min read

A rollback plan has to answer two separate questions. How do you stop the new workflow, and how does the business keep working afterward? Switching off an agent may stop additional changes while leaving a growing queue of customer requests nobody owns.

Find the handoff point

Consider an onboarding workflow that creates an internal checklist, assigns an account manager and prepares a welcome draft. If a problem appears after the checklist is created, reverting the configuration does not automatically remove the checklist or reassign the work. Record which steps are reversible and which require a person to inspect the customer record.

Before launch, designate a holding queue for new intakes and confirm that an operator can take items manually. Agree how the operator marks a case as handled so it cannot later be processed twice. Keep the previous settings or process instructions accessible to the person authorized to restore them.

Test a partial rollback

In a safe environment, pause the system after one case reaches the destination and while another is waiting. Have a person take ownership of both. Verify the first case retains its correct history and the second has a clear next action. Turn the workflow back on and check that the manually handled case does not receive a second checklist.

Put the stop decision in the hands of someone available during the actual operating window. Give them a short list of triggers such as wrong customer records, missing approvals or a sustained backlog beyond the agreed limit. Record who can authorize the restart and what evidence they need to see. Rehearse these steps whenever the team adds a new destination or gives the workflow a more consequential action.

Put this into practice

Bring a sample of the work and the tools your team uses. We can help define a first project, who reviews it, and how to tell if it works.
