Escencion field guide: AI Implementation

What documentation should an AI implementation partner hand over?

November 05, 2026•2 min read

A handover works when someone outside the build team can operate the workflow, understand a failure and reach the right owner. A diagram may show that the CRM connects to the service desk while leaving out what happens to a customer whose account number is missing. Ask for documents tied to tasks your people need to perform.

Ask for five working references

  • A process map showing the start event, decision points, destinations and owner at each handoff.
  • A field map that explains where each important value comes from, how it changes and which system owns the final value.
  • An access register naming the account owners, permission scopes and revocation route. Store credentials in an approved secret store.
  • An operating guide covering normal checks, exceptions, escalation, pause, restart and the manual fallback.
  • A release record containing the deployed version, accepted test cases, known limitations and outstanding work with owners.

For a workflow that routes purchase requests, the field map should tell a reviewer why a branch name appears differently in procurement and accounting. The operating guide should give the reviewer a specific action when a new branch code has no match.

Test the handover with a small exercise

Ask an operator who missed the kickoff to trace one successful case, find one exception and explain how to disable new writes. Give them the documents and their usual access. Record every place they must call the builder for basic information.

Make those corrections part of acceptance. Agree who maintains each reference as the business changes. A document dated the day of launch can become misleading after a system migration or ownership change. The best final check is to have the receiving team demonstrate the workflow back to the implementation partner and retain an accessible copy.

Put this into practice

Bring a sample of the work and the tools your team uses. We can help define a first project, who reviews it, and how to tell if it works.
