Escencion field guide: AI Implementation

How fresh does your AI agent’s business data need to be?

November 05, 2026•2 min read

Different business questions tolerate different delays. Yesterday’s employee directory may be good enough to suggest an internal contact. Yesterday’s inventory count is a weak basis for promising a customer the last available unit. Choose a freshness limit for each decision before deciding how often systems should synchronize.

Follow a promise back to its source

Imagine a retailer wants an assistant to help salespeople answer stock questions. Find out what the inventory timestamp represents. It could mean when a warehouse counted a product, when a transaction posted, or when a nightly export completed. A file copied five minutes ago can still contain yesterday’s warehouse count.

Define what the user should see. A salesperson may receive “last reported quantity, updated Tuesday morning” for a general inquiry. A firm commitment might require a live check by the fulfillment system or confirmation by a warehouse coordinator. Put the difference in the workflow instructions and the receiving application.

Test the stale case deliberately

Pause a test feed and let its agreed freshness limit expire. Check that the assistant flags the item and routes the decision correctly. Then resume updates and verify that the timestamp and display recover. Include a partial refresh where one warehouse updated and another did not. A single green status light for the whole feed could hide the problem.

Name the person responsible for investigating an old source. Give them the last successful update, the records affected and a way to identify customers waiting on an answer. Measure how often stale data interrupts work. If delays are routine, choose a more reliable connection, narrow the use case or change the promise the agent is allowed to make.

Put this into practice
